Vusion Group is, in our view, one of the most compelling and underappreciated technology stories coming out of Europe right now.

This is a company building the infrastructure layer of the physical retail store of tomorrow, with a global leadership position, a landmark partnership with Walmart, and a platform with genuine network effects. Yet despite all of this, the stock has been significantly beaten down by the market, in a way we believe is disconnected from the company’s fundamental trajectory and long-term potential.

A couple of months ago, I already posted a piece on Vusion, but this article is the perfect update regarding the current situation.

The selloff, driven largely by macro headwinds, valuation concerns, and short-term profitability fears, has in our opinion created exactly the kind of entry point that long-term, fundamentals-focused investors should be paying attention to. The market has chosen to focus on what Vusion doesn’t yet have, consistent free cash flow, near-term margins, while largely ignoring what it does have: a dominant market position, a massive underpenetrated global market, and a business model in the middle of a high-value SaaS transition.

Its closest rivals are Pricer (Sweden) and Hanshow (China), but Vusion differentiates itself through technological depth, cloud integration, and notably its partnership with Walmart, the world’s largest retailer, which serves as both a massive revenue opportunity and a powerful commercial reference.

A key element of the ownership structure is the stake held by BOE Technology, a Chinese display manufacturing giant, which is both a major shareholder and a key hardware supplier. This relationship gives Vusion a supply chain advantage but also introduces a notable dependency and governance question that investors closely watch.

VAS revenue reached €144 million in the first nine months of 2025, up 115% compared to the same period in 2024. Within that, recurring VAS revenue, subscriptions to VusionCloud and its SaaS analytics and computer vision modules, totaled €56 million, up 37%.

The company has also stated it expects to exceed its initial VAS growth target of +80% for the full year 2025, a sign that software adoption is accelerating faster than planned.

New launches in 2024 included EdgeSense, a new Digital Shelf System, and VusionOX, an IoT operating system based on an improved Bluetooth protocol, a single solution allowing a store to locate products, guide employees and customers, manage digital signage, and analyze shelves in real time through a built-in micro-camera.

The ambition here is clear: the more of the store’s digital infrastructure that runs through Vusion’s platform, the more indispensable the company becomes, and the more data it can leverage to deliver additional value-added services.

Vusions’e-Ink labels have the same look and feel as a Kindle or reMarkable tablet but only the ¼ the size. The tech behind the e-ink relies on ambient light rather than a backlight, giving the display that distinct, high-contrast, ‘printed-on-paper’ aesthetic and uses hardly any electricity. The e-ink (reMarkable like screen) on the price tag is bi-stable, which means energy is only consumed during a price update over the air. This efficiency allows these tags to live on the shelf for up to 10–15 years on a single battery.

The real magic in the tech is the connectivity that enables dynamic pricing and for managers to push over-the-air updates. They use a special type of Bluetooth protocol to stay in constant contact with the VusionCloud platform.

The data informs decision-making so they can create better operational efficiency, enhance store performance, and accelerate sales growth. It works by integrating real-time IoT data from electronic shelf labels and shelf cameras with point-of-sale (POS) statistics and loyalty insights.

Captana Shelf Monitoring

Shelf Monitoring tech is used to monitor stock levels 24/7. They use Captana, a network of tiny, AI-powered wireless cameras mounted on the opposite shelf to detect if a product is out of stock.

Globally, there are four major providers of ESLs: Vusion and Pricer in Europe, and Hanshow and Solum in Asia. Chinese competitors putting pressure on pricing

Management acknowledges “increased competition in the retail digital transformation space” as a persistent challenge to market share. Competition from Chinese ESL players, most notably Hanshow, presents a meaningful pricing risk, particularly in large, cost‑sensitive deployments. These competitors leverage lower manufacturing costs and aggressive pricing strategies to challenge Vusion’s hardware leadership, creating pressure in tenders and pilot evaluations with major retailers.

While Vusion differentiates through software depth, cloud integration, and switching costs, the reality is that hardware commoditization remains a long‑term structural threat. If Chinese vendors continue to scale internationally, they could erode hardware margins or slow Vusion’s penetration in price‑sensitive markets. Vusion’s strategy of emphasizing its SaaS ecosystem and end‑to‑end platform is designed to mitigate this risk, but hardware price competition will remain a persistent challenge.

Lingering doubts on the short report

As of late January 2026, other short-selling firms (like ShadowFall and D.E. Shaw) have maintained or increased small short positions. They aren’t necessarily alleging fraud now, but they are betting that the company will struggle to turn its massive revenue growth into actual net profit.

When the stock began to drop again in late January 2026 and seems to have bottomed. But I sense a lot of fear sticks to this stock like S$%t to a blanket.

Gotham City Research published a short report in 2023, and despite being largely debunked by independent auditors and investigations from Deloitte and KPMG, still and the stock will tank if there any signs of financial stress or unusual accounting dynamics. As the price began falling again in early 2026,

Any sign of financial stress (like the current negative free cash flow) makes investors worry that the short sellers’ original thesis about low quality of earnings might have had a grain of truth, even if the fraud allegations were disproven.

Investment Thesis

Bull case: SaaS transition, Walmart as a major catalyst, underpenetrated global market

Vusion’s long‑term upside is anchored in three mutually reinforcing growth engines that together create a powerful, multi‑year compounding story.

First, the SaaS transition fundamentally reshapes the company’s financial profile, shifting the business from a historically hardware‑driven revenue model to a recurring, high‑margin software platform. As VusionCloud, VusionLive, and AI‑native modules such as Captana gain adoption, each new store installation seeds years of predictable subscription revenue. With every additional SaaS layer activated, switching costs rise, margins expand, and customer lifetime value increases. The company is only in the early stages of this transition, but the trajectory of VAS growth shows clear evidence that the model is accelerating

Second, Walmart acts as a transformational catalyst, both financially and commercially. Walmart’s decision to deploy Vusion’s platform at scale provides unrivalled validation of the technology and creates credibility that no competitor can easily replicate. The sheer scope of the rollout generates substantial deployment revenue in the near term, while unlocking recurring software monetization over the long term as additional modules are layered onto the installed footprint. Importantly, Walmart also serves as a “market signal” for the broader U.S. retail ecosystem—once Walmart commits to a technology paradigm, peers tend to follow. This positions Vusion as the de facto standard for connected‑store infrastructure in the world’s largest retail market.

Finally, the global market remains profoundly underpenetrated, offering a decade‑long runway of structural growth. With only a tiny fraction of the world’s 12–15 million stores digitized today, Vusion sits at the early stages of a massive global transformation. Rising labor costs, omnichannel complexity, and price integrity regulations collectively push retailers toward automation and real‑time store intelligence. Vusion is uniquely positioned to capture this shift: each initial ESL deployment opens the door to deeper software integration, richer data analytics, and broader IoT adoption. As the installed base compounds, the company gains leverage not just in revenue, but in data scale, customer stickiness, and ecosystem expansion.

Bear case: stretched valuation, cash burn, customer/supplier concentration risk

Despite Vusion’s strong strategic positioning and long‑term narrative, several downside risks could materially weaken the investment case if they unfold unfavorably.

Valuation

A central concern is that Vusion’s valuation may already reflect a significant portion of its long‑term SaaS ambitions, leaving limited margin for error. Investors have priced the company as a high‑growth technology platform rather than a hardware‑heavy IoT business, which increases sensitivity to any slowdown in execution. If VAS growth decelerates, if software attach rates plateau, or if margins fail to expand at the pace the market expects, the multiple could compress rapidly.

Moreover, the ESL market, even with a large TAM, remains cyclical and capex‑dependent, which makes the premium valuation especially vulnerable in risk‑off environments when investors rotate toward companies with stronger near‑term profitability. In short, any deviation from the expected SaaS trajectory may trigger a sharper‑than‑usual re‑rating.

Cash Burn

Although Vusion’s long‑term goal is to evolve into a high‑margin, cash‑generative platform, the near‑term reality remains capital‑intensive. Large deployments require substantial working capital, inventory buildup, and upfront costs before revenue is recognized. Periods of accelerated rollout, particularly with mega‑customers like Walmart, can put temporary pressure on cash flow.

If deployment cycles bunch together or if customers delay acceptance, cash burn could re‑emerge despite improving profitability. This becomes even more relevant if the macro environment tightens, retailers slow capex, or supply‑chain costs rise unexpectedly.

The risk is that investors expecting a smooth transition to strong cash generation may instead face uneven or negative quarterly swings tied to deployment phasing, complicating the path to stable free cash flow.

Concentration risk

Vusion’s commercial concentration and supply‑chain dependencies present structural downside risks that cannot be fully diversified away in the near term. Walmart, while an extraordinary catalyst, also magnifies customer concentration: any shift in rollout timing, renegotiation of terms, or change in strategic priorities could materially impact Vusion’s revenue visibility and growth expectations.

On the supply side, the partnership with BOE Technology introduces a second layer of concentration risk. As both a major supplier and shareholder, BOE holds a uniquely influential position. Any disruption, operational, geopolitical, regulatory, or governance‑related, could strain Vusion’s ability to deliver hardware or maintain cost advantages at scale.

This dual exposure means that Vusion is vulnerable not only to customer‑side volatility but also to supply‑side shocks, making execution more fragile than headline growth numbers suggest.

Conclusion

Vusion Group is not an easy stock to hold. The short-seller shadow lingers, the valuation demands patience, and the path to sustained free cash flow generation remains uneven. But strip away the noise, and what you find is a company executing one of the most compelling business model transitions in European tech: from a hardware vendor selling e-ink labels to a full-stack retail operating system with genuine network effects, sticky SaaS economics, and a landmark partnership with the world’s largest retailer.

The bear case is real.

Concentration risk on both the customer and supplier side, premium multiples that leave little room for execution missteps, and the persistent pressure of Chinese competitors playing the hardware commoditization game, none of this should be dismissed.

But the bull case is stronger, and more importantly, it’s compounding.

Every label deployed is a future subscription. Every module activated raises the switching cost. Every Walmart store digitized makes the next U.S. retailer conversation easier. The numbers confirm the direction: 51% revenue growth in 2025, VAS doubling, EBITDA margins expanding, a net cash position of €439 million, and management guiding for 40% VAS growth in 2026.

At its core, Vusion is betting that the physical store is being rebuilt from the inside out. And right now, no one else is better positioned to own that infrastructure layer. For long-term investors who can tolerate volatility and think in multi-year cycles, the current entry point looks like the kind of asymmetric opportunity that doesn’t come along often.

The New Arms Race Nobody Calls an Arms Race

Pick up any newspaper from the last eighteen months and count how many times you see the word “sovereignty” next to the word “semiconductor.”

The United States passed the CHIPS and Science Act. $52 billion in direct subsidies, $450 billion in catalyzed private investment across 90 announced projects. The explicit goal: never again depend on a single geography for the chips that run everything.

Europe followed. The European Chips Act targets 20% of global semiconductor production by 2030, up from roughly 8% today. New fabs in Dresden, in Grenoble, in Eindhoven. Intel, TSMC, and Infineon all breaking ground more or less simultaneously on the same continent.

Japan decided it had fallen too far behind and threw government resources at the problem with unusual urgency. TSMC’s Kumamoto fab opened ahead of schedule. A second is already under construction. A third is in discussion. This from a country that had essentially exited leading-edge fab construction for a generation.

South Korea never stopped. Samsung and SK Hynix are running the most advanced memory fabs on earth and expanding both domestically and into the US.

Taiwan is still Taiwan, the center of gravity for everything at the leading edge.

And underneath all of this, driving the urgency, is AI.

AI. AI. AI…

Because AI at scale basically means chips at scale. Training a frontier model means (for now) tens of thousands of accelerators. Inference at commercial scale means hundreds of thousands more!

Every new data center coming from the ground, every new cluster, every new model generation is a new order into the semiconductor supply chain, which is itself a new order into the fab construction pipeline.

The world is building fabs faster than at any point in history. Every major economy is doing it simultaneously, with government money behind it, with a geopolitical imperative that makes normal investment logic look almost quaint.

Now here is the question I want you to sit with for a moment.

All of these fabs need the same things. Land, electricity, water, equipment. ASML lithography machines, chemicals and engineers.

And something else. Something nobody talks about. Something without which the entire process stops on day one.

What Actually Happens Inside a Fab?

Forget for a second the marketing language around semiconductors (difficulty: hard).

The “cutting edge,” the “nanometer nodes,” the “density” and other stuff. Let me tell you what actually happens inside a leading-edge fab, because it is stranger and more violent than the brochures suggested.

A silicon wafer enters a fabrication line.

So this:

Over the next several weeks, it will pass through hundreds of process steps. It will be bombarded with ions. Etched with plasma. Coated with films deposited one atomic layer at a time. Cleaned, baked, polished, cleaned again.

At every step, the environment matters more than almost any other variable.

In term of precision, more than the healthcare sector!

A single oxygen molecule in the wrong place during a deposition step can ruin an entire batch, yep (I don’t make the rules). A trace of moisture during plasma etching can shift the critical dimension of a transistor by a fraction of a nanometer, which at 2nm is the difference between a working chip and scrap silicon.

This is why fabs are among the cleanest environments on earth, far cleaner than operating theaters. And this is why the gases used in every step of the process are not the nitrogen you use to fill tires or the argon in your light bulbs.

99.9999% Purity

Semiconductor-grade nitrogen runs at 99.9999% purity, what the industry calls “6N”. That means, for the newcomer (including myself), fewer than one molecule in a million is anything other than nitrogen.

Carrier gases used in chemical vapor deposition must meet specifications that are measured in parts per trillion. Specialty etch gases, cleaning gases, dopants, the molecules used to engineer the electrical properties of transistors atom by atom, each of these is a small industrial chemistry problem solved at scale, under pressure, continuously, and cherry on top, with zero tolerance for supply interruption.

Because there is another thing about fabs: in opposition to your local coffee shop, they do not stop. A fab running 24/7, processing wafers worth thousands of dollars each cannot pause because a delivery truck is late. Gas supply is at the level of infrastructure decision.

It is a question of whether production continues or whether you start counting the cost of downtime in literally MILLIONS per hour.

Imagine being TSMC and saying to NVDIA: “Sorry we are late”. No don’t imagine, your portfolio will turn red.

So when a fab is built, the question of who supplies the gases is not an afterthought. It is one of the first decisions made, because the answer determines what gets built on the fab site alongside the clean rooms. Dedicated production units. On-site separation plants. Private pipelines running directly into process lines. Agreed at the beginning, contracted for the life of the facility, operated continuously by the supplier for ten to fifteen years with take-or-pay terms that guarantee revenue regardless of production volume.

The gas supplier does not service the fab. The gas supplier is part of the fab.

And now every country on earth is building new fabs, simultaneously, with government urgency behind each one.

Every single one of them needs a gas supplier embedded inside before the first wafer runs.

The Company

I am not going to make you guess for too long, because the point is not the reveal but what you do with it!

The company I am describing is not a chip designer. Not a foundry. Not a lithography equipment maker. Not a chemical distributor in the ordinary sense. It’s an industrial.

It was founded in Europe and is one of the most promising company of the AI boom that is still not priced as so. It could be one of my future add-on in my portfolio.

That makes a huge difference: that lane is often priced horribly because it looks ugly, levered, illiquid. Sometimes that ugliness is deserved. Sometimes it creates the opportunity…

They argue the oil and gas market is already in a glut, with prices pulled toward a mid-$50s “equilibrium” driven by gas-linked energy economics, making 2026 tough for producers even if geopolitics stays noisy. They then pivot to Venezuela as a geopolitics-and-lawyer story: huge resource potential, but massive rebuilding costs and an overhang of claims, nationalization history, and political uncertainty that makes any “easy supply return” fantasy. On the side, they discuss China stockpiling crude, AI data centers shifting gas demand and policy (behind-the-meter), and they spend a lot of time on Trump-era geopolitics (Greenland, Western Hemisphere energy dominance) as the backdrop for how energy flows and incentives may get reshuffled.

This ages not quite well lol.

Back to the matter:

Planes, trucks, ships, petrochemicals, heating, industry. Even in transition scenarios, the system still needs barrels and molecules; what changes is the slope, not very the existence of demand as I see it….When nuclear disappoints or is being sabotaged (timelines, politics, costs) and when renewables collide with grid realities (intermittence, storage, congestion), the system bridges with fossil fuels... (just look a Germany) That’s just common sens, that’s logistics. It’s physics, it’s also why the oil market stays structurally tight whenever investment falls out of love.

Now the second boring fact. Oil is not a “growth” industry but more and more a capital allocation industry, you won’t do +40% overnight and most investors lose money in upstream for one reason: I believe they bet on the wrong type of exposure at the wrong moment in the cycle, with the wrong balance sheet, and then the market punishes them twice.

1. First through cash flow.

2. Then through multiple compression.

So before even saying “Saturn,” I want to map the playing field. There are several ways to invest in oil. They’re not equivalent.

The Three Ways to Invest in Oil (And Why Two of them Are Usually Overcrowded)

The first way is the pure drilling bet. You buy a company whose upside is driven by drilling inventory, growth plans, and higher volumes. When the tape is friendly, it can look genius.

By the way if you are interested in a good drilling company:

When timing is wrong, it becomes a capex trap: service costs rise, declines surprise, and suddenly you’re spending heavily just to stand still. That’s where the sector turns brutal: the market cuts your access to capital fast, and your “growth story” becomes a survival story.

The second way is the mega-cap route. Majors. Integrated giants. They are better capitalized, more liquid, and they often behave like disciplined cash machines. They return capital. They can weather downcycles. The trade-off is obvious: they’re widely covered and usually priced as what they are. You buy them for stability and yield-like economics. You rarely buy them for a violent rerating.

The third way is the one most investors talk about but few execute well: the small-cap “oil asset manager” model.

You buy existing producing assets, industrialize operations, optimize decline, harvest cash flow, deleverage, and repeat. No hero exploration. No “massive new basin discovery.” Just operational process and capital discipline applied to assets other people no longer want to prioritize.

This is the lane that produces the most mispricings. Also the lane that kills people.

Why the Small-Cap Asset-Manager Oil Model Is Often Priced Like… Dirt

Small-cap upstream names live in a permanent penalty box. We think about thin liquidity and limited coverage. Ugly histories and debt or M&A scars. The market assumes management will eventually get addicted to deals, lever up again, and destroy equity value in the next downturn.

And guess what: the market is not irrational here. It has just been trained well.

So when you find a small-cap operator that actually treats this like a repeatable process, and proves discipline over time, the rerating can be material. Not because oil goes to the moon (it won’t). Because the equity stops being priced like a fragile levered option.

That’s where Saturn comes in.

Saturn Oil & Gas: An Under-the-Radar Asset Manager

I start from a boring constraint that keeps winning. The world still runs on oil and gas because the system is built around molecules, not slogans. Demand keeps growing in the official base cases, just with a different slope depending on the scenario, and the growth keeps coming mainly from non-OECD consumption. The U.S. EIA still sees global liquid fuels consumption rising from about 103.7 mb/d in 2025 to about 104.8 mb/d in 2026. The IEA’s monthly view for late 2025 is the same directionally: demand growth slows, yet it continues, and the real fight becomes balance and pricing rather than “does demand exist.”

Then I zoom out on how to invest in oil, because most people pick the wrong lane for their temperament. There’s the “drilling torque” lane (high capex, high decline, high execution risk, timing risk everywhere). There’s the mega-cap lane (liquidity, buybacks, a lot of the risk already arbitraged, fewer violent reratings). And then there’s the under-the-radar lane I actually like when it’s done properly: the small/mid “asset manager” model, where the company buys producing assets, industrializes operations, controls decline, harvests cash, pays down debt, returns capital, and repeats. This lane can compound quietly, but it’s also the lane where you get ugly mispricings, because small caps carry liquidity discounts, skepticism about reserves, and fear around leverage.

Saturn

Saturn is built to play that third lane. Their language is explicitly “disciplined, nimble, free funds flow focused,” and the 2026 plan reads like a capital allocator running a production base rather than a promoter selling upside. They guide to roughly 40,000 boe/d at the midpoint in 2026, and frame the budget around free funds flow and debt repayment, with a development program sized to the price environment. That’s the template I want in a small E&P. I want boring competence and a balance sheet that keeps improving, because the rerating usually arrives after the market stops seeing the equity as a levered commodity coin flip.

The project layer (what Saturn is actually doing on the ground)

This is where the thesis gets real, because “asset optimization” can mean anything from genuine reservoir work to financial engineering.

Saturn’s 2026 development plan points to a concentration of activity in Southeast Saskatchewan, with a meaningful allocation to OHML locations, and the company ties that directly to “highest return locations” under conservative commodity assumptions.

On the Saskatchewan side, the story is operational and process-heavy: waterflood development, re-pressurization, injector conversions, infill drilling, and repeatable maintenance capital that keeps declines manageable rather than chasing growth for optics.

On the Alberta side, Saturn highlights several specific operating areas and what they are trying to extract from them. Cardium (Brazeau and Lochend) is framed around a multi-zone, established oil system where execution and repeatability matter.

The Kaybob Montney angle is different: longer laterals and a development style that looks more “manufacturing” than “one-off,” with Saturn explicitly calling out three-mile laterals. These are not “someday” concepts. They sit inside the capital plan and the drilling program cadence.

Stakeholders are straightforward in this kind of Canadian E&P story, and that’s part of the comfort. You have provincial regulators and operating approvals, service companies and midstream constraints, local communities and landowners, and then the capital stack itself, which matters more than people admit in small caps. Saturn explicitly positions the plan as maintaining agility while continuing debt repayment, and that is another way of saying “the lenders and noteholders matter, and we run the company with that reality in mind.”

Unit economics (and how I interpret them)

I focus on unit economics because that’s where the “sleep-at-night” part lives. Saturn discloses an operating netback around C$43.07/boe for 2024. That number is the bridge between geology and equity value. It tells you whether the asset base has room to fund maintenance, fund modest development, and still leave residual cash for debt reduction and buybacks when the cycle is cooperative.

They also show reserve economics metrics that matter for this model: 2P finding and development costs and a recycle ratio framework tied to oil price assumptions (they cite a 2.1x recycle ratio at US$70 WTI for 2P FD&A). I read that as “the inventory can earn its keep,” provided discipline holds. This is where many small E&Ps die. They see inventory, they spend too early, costs inflate, and the equity becomes a treadmill. Saturn’s narrative is trying to avoid that trap through pacing and price sensitivity.

The real fulcrum: leverage and capital allocation

Now I get to the part that decides everything: the debt and the temptation to do deals. Saturn’s story only stays attractive if free funds flow continues to go toward debt reduction and shareholder return, with acquisitions staying opportunistic, rather than compulsive. The company talks about “ongoing debt repayment” as a core design principle of the budget. That’s the right posture in my opinion. The sector rewards discipline, then punishes relapse.

The Rerating Mechanism Is Simple

Saturn’s rerating has one engine: perceived risk reduction.

If the company keeps converting cash flow into a stronger balance sheet and disciplined returns, the market starts pricing the business less like a stressed small-cap and more like a durable cash generator. The multiple moves because the survivability narrative changes. That’s it.

This is why I like this style of oil exposure. It doesn’t require a heroic commodity call. It requires a company to keep doing the boring thing while everyone else gets emotional, so more on execution. Which I prefer as a constrain.

Where It Usually Breaks

This model fails in predictable ways. Almost always self-inflicted.

It breaks when debt stops trending down and becomes “manageable” only on slide decks. It breaks when management gets deal-hungry and starts buying assets to look bigger rather than buying assets that improve per-share value. It breaks when capex discipline disappears and the company starts chasing volume for optics.

It breaks when operational reality bites, declines are worse than modeled, service costs rise, or integration complexity is underestimated.

Oil volatility will always exist (like currently). The real question is whether the company’s structure is built to absorb volatility without destroying equity.

What I Track (The Only Things That Really Matter)

I’d track the balance sheet trajectory first. If leverage keeps improving, the story stays alive. If it stalls, the thesis turns into a coin flip.

I track capital allocation behavior second. You can read discipline in the choices long before you see it in the numbers. Are they quietly paying down debt, or are they searching for the next acquisition narrative?

I track operating consistency third. Not perfection because that’s a Small. What matters is for me the consistency. In this model, the edge comes from doing the same thing well, repeatedly again and again.

And I track management tone. That sounds subjective, but in upstream, it’s a real signal. From my experience in the field (I am not an expert, I ask to be fact checked from veteran in the field) moment the language shifts from “process and discipline” to “growth and opportunity,” you’re often one cycle away from dilution.

Closing Thought

There are many ways to be “exposed to oil.” and most are crowded, most are obvious. The underpriced lane tends to be the small-cap operator that behaves like an asset manager, under-covered, distrusted, and priced for mistakes that have not happened yet.

There are rare moments, in financial markets, when a company becomes so difficult to read that the majority of investors simply prefer to look elsewhere. Not because it is bankrupt, not because its products are not selling, not because its balance sheet is dangerous either. But because the accumulation of noise (which we will detail lower down) creates a smoke screen so thick that operational reality completely disappears behind it.

That is exactly what is happening right now with an old factory in Europe.

A group that shows substantial net cash, and trades at a rather low total market capitalization. Which means, if you take thirty seconds to do the math, that the market is valuing the entirety of its operating activities (tens of billions in annual revenue, factories in the process of being reinvented by artificial intelligence, and technological bets) at less than one third of its market cap.

For a factory several decades old that sells millions of goods per year.

What you are about to read is a complete strategic investment thesis on a group that the consensus has decided to misunderstand, and in which four major technological options, all real, all already engaged contractually or operationally, are valued nowhere in the models of the analysts who cover it. An innovation already in production in the factory. Millions of euros in cumulative savings thanks to industrial optimisation. And other things one would not suspect are already deployed...

The name of this group, you probably know it. What you may not know is why it is worth, according to the consensus of many analysts and our own calculations, between 20 and 35% more than its current share price. And why the catalyst that could trigger everything is dated, identified, and imminent.

This is not a hidden gem, but rather a company badly, very very badly understood.

But beyond that, because we are here to invest in critical and future infrastructure, I am talking to you about an asset for Europe, a capital one.

This title is absolutely not clickbait. Indeed, this company is known by some in the field but absolutely ignored by the mass market and no it’s not a flashy AI lab nor a hyperscaler. And to make sure I remove all skepticism, it’s not either a chip designer or foundry.

Don’t get me wrong, I am not saying this is an obscur micro cap that is $5 and will x20 in the next 3 month that will make you super rich, absolutely not, you can stop reading right now if you are here for this promise.

The company I want to talk about is one of my best finding so far I think, a company that sells something far less glamorous, yet increasingly scarce.

And the CRAZY part is that, it is positioned, simultaneously, on:

• AI data centers pushing power density to physical limits

• the global shift toward 48V and higher-voltage architectures

• electrification across automotive and industrial systems

• the rise of edge compute, robotics, and embedded intelligence

• copper, grid, and thermal constraints forcing efficiency over brute force

• and the repricing of power management from “support function” to strategic bottleneck

Yes, one company, just one. This a kind of an ETF and when going back to the file (because I already now it and that is the genesis of this article) it shocked me, again because I look at so much companies I even forget company I looked at. However, before that, one more idea matters to us.

I strongly believe, as many writers that, the next cycle not will be won by whoever builds the fastest chip or the biggest model, I mean they are good investment but those battles are already crowded, capital-intensive, and increasingly, commoditized despite scarcity (yeah the idea is not simple but you get it). Indeed, more and more I think the real tension is going elsewhere, not all the tension, but a good part of it.

In the uncomfortable zone where electricity, heat, materials, and physics collide (again, an idea shared by a lot of writers).

Explanation

Basically, systems are getting denser, and hotter and so, more fragile. We wrote a lot about it since the beginning of the year actually.

Watts per socket are exploding. And the market is starting to really price it.

Copper is no longer free, price volatility is coming because the demand can’t follow, this will be a big issue…

Cooling is no longer a footnote either, like at all, I explain in this article why.

And finally, grid access is becoming a gating factor… In that world, performance alone stops being the differentiator...

• Control does.

• Efficiency does.

• Power delivery does.

The company behind this article does not sell dreams like Sandisk or AMD because it underperformed in the couple of months in my opinion. We can say however that this company sells “stability in violent electrical environments”.

So it’s critical, so it’s interesting, at least, for me. And that’s why you guys follow me… I guess?

An advantage for us: it does not really rely on volume spikes or consumer cycles but clearly on the trends we described above. It embeds itself deep inside architectures that are being redesigned right now as we speak!

I was sitting with my tech guy about our project, screens full of code I barely pretended to understand. He was debugging some tiny detail in our project, the kind of thing that melts your brain after a long week, when he mentioned GitLab in passing. I don’t even remember the exact sentence. Something like “yeah, GitLab pushed an update last night” or something like that I don’t know, and then, almost casually, “you the guy that look at stock market, you know they’re public, right?”

I froze for a second. Public. As in listed. As in a real target for my framework? I felt that tiny spark you get when a piece of information clicks into place and opens a corridor you didn’t even know existed. So I dug. And the deeper I went, the more a strange feeling crept in. The company wasn’t drifting like I expected. It wasn’t another over-hyped devtool story stuck in neutral. It was moving. Quietly. Methodically. A recovery arc building under the surface, almost invisible unless you look at the small signals stitched across product, margins, customer mix, and roadmap discipline.

By the end of the weekend, I had that familiar sensation. The one where you realise you might have stumbled on something people aren’t watching closely enough. GitLab wasn’t just listed. GitLab was turning a corner…

Company Presentation & Why Now

GitLab is the pure-play DevSecOps platform that positioned itself as the integrated alternative to fragmented tool chains. Born from open-source roots and built on a vision of a single application for the entire software development lifecycle, GitLab has carved out a distinctive niche in the enterprise software ecosystem. With over 30 million registered users and more than 10,000 paying customers, the company operates at the intersection of three powerful secular trends: cloud-native development, security-first software delivery, and AI-assisted coding.

Yet GitLab finds itself at a critical inflection point. After delivering robust growth through FY2025, the stock has plummeted over 30% in 2025, driven by a confluence of concerns: the charismatic CEO Sid Sijbrandij stepped down for health reasons, CFO Brian Robins unexpectedly departed for Snowflake, and growth deceleration fears have collided with competitive pressure from Microsoft’s GitHub juggernaut. The market has voted with its feet, sending shares to levels not seen since the depths of the 2022 tech wreck.

But beneath the surface turmoil lies a potentially compelling opportunity for investors who understand the structural shift toward platform consolidation. GitLab’s gross margins hover near 89%, its free cash flow margins have reached a record 49% in Q2 FY2026, and the company is sitting on a $37 billion addressable market expanding at 14% annually. The question is whether management can execute its AI monetization strategy and fend off well-capitalized rivals, or whether the platform’s differentiation will erode in a world of commoditized DevOps tools.

Let’s break it down.

Business Model

GitLab’s business model is fundamentally sound, built on a land-and-expand subscription engine that monetizes through both self-managed (on-premise) and SaaS offerings. The company generates recurring revenue through tiered subscription plans (Premium and Ultimate) while layering on AI-powered upsells through GitLab Duo.

There are several revenue drivers I identified:

1. The Platform Subscription Engine: at its core, GitLab sells annual and multi-year subscriptions to its DevSecOps platform, with pricing scaling by user seats. The typical contract spans one to three years, creating highly predictable revenue streams. SaaS now represents 30% of revenue and grew 35% in Q2 FY2026, reflecting aggressive cloud migration.

2. The AI Monetization Layer: GitLab Duo, encompassing code suggestions, security remediation, and agentic automation, represents the emerging high-margin growth vector. The Duo Agent Platform, launched in public beta in Q2 FY2026, orchestrates AI agents across the entire software lifecycle. This is where GitLab is betting its future!

3. And other Professional Services: while smaller (historically ~10-12% of revenue), consulting and training services drive platform adoption and lock-in among enterprise customers.

→ Gross margins are exceptional at approximately 88.8% (FY2025), placing GitLab in the top tier of SaaS economics. This reflects the near-zero marginal cost of delivering software and demonstrates genuine pricing power. However, margin expansion faces near-term pressure from aggressive R&D investment in AI capabilities and competitive pricing dynamics.

The company maintains balanced exposure across enterprise segments: 1,229 customers with ARR >$100,000 (up 29% YoY), with particular strength in regulated industries like financial services, telecommunications, and government. This diversification provides resilience, though it also exposes GitLab to elongated sales cycles and procurement volatility.

Market Opportunity & Why Now?

First and foremost, the stock is down over 30% from recent highs: that’s my playground. The company is in what I call; the death valley1.

The global DevSecOps market is valued at $10 billion in 2025 and projected to reach $37 billion by 2035, expanding at a 14% compound annual growth rate. This represents a structural expansion driven by several irreversible forces:

Drivers of Growth I identified:

• AI-Accelerated Development: code generation tools are increasing software output by 2-5x, creating a virtuous cycle where faster development demands more robust CI/CD pipelines. GitLab’s customers report 15x faster time to first release, a metric that becomes mission-critical as AI coding assistants proliferate.​

Is AI a threat to GitLab? See what they say in their presentation:

“As an AI-native DevSecOps orchestration platform, we welcome engineers and AI code generation tools with open arms.”

• Security Integration Mandate: the “shift-left” security movement is no longer optional. With cyberattacks costing enterprises $4.45 million per breach on average, embedding security scanning directly into development workflows has become a C-level priority. GitLab’s security-first architecture captures this trend directly, so indirectly, GitLab is a cybersecurity ‘pure-play’.

• Tool Consolidation Imperative: the average enterprise juggles 110 different SaaS applications. GitLab’s single-platform approach promises to collapse 10-15 point solutions into one, delivering 483% ROI over three years according to a Forrester study.​

• Regulatory Tailwinds: FedRAMP authorization (expected completion in 2025) will unlock the $92 billion U.S. government IT spending market, where GitLab Dedicated already shows traction!

So! Market data suggests the addressable market will nearly quadruple within a decade. Within this landscape, GitLab’s strategic emphasis on AI-native workflows and platform consolidation aligns perfectly with enterprise priorities. So why is the stock so sold?

The near-term environment is decidedly unfavorable. Growth deceleration from 31% in FY2025 to guided 21-22% in FY2026, executive turnover, and competitive FUD have compressed valuation multiples to 6x forward sales, the lowest since IPO. My interpretation: this cyclical sentiment shift, though painful, masks underlying platform health and market share gains in the segments that matter most.

Just before going to the moat part, look at this chart that just blew my mind, because this chart is GitLab telling investors something very simple but very powerful: every single customer cohort, no matter the year they joined, keeps spending more over time. Let me break it down clearly.

Each colored band represents customers who joined GitLab in a given year.
For example:

• the purple band = 2016 customers

• the darker blue = 2017

• …

• the yellow on top = 2025 customers

As time moves from left to right (FY16 → FY25), you can see how much revenue each cohort generates cumulatively. They are saying: ”we’re not just adding customers. We’re making every year’s customers more valuable than the previous one.”

This is the exact opposite of a stagnating business.

That’s what you call: compounding, right?

And something that made spit my coffee:

The chart shows that customers who joined GitLab in 2016 now generate 103.6 times more ARR than they did at the start. That’s the pure signature of a land-and-expand engine running at full power.

The curve grows slowly in the early years, then accelerates sharply after 2021. It means those old customers didn’t fade, but expanded! More seats, more modules, higher tiers, deeper integration in their workflows.

Most SaaS companies see cohort fatigue after a few years. GitLab shows the opposite. If a nine-year-old cohort can scale like this, the platform strategy is working, and the business has real compounding depth beneath the surface.

Company’s Strength

GitLab’s competitive moat is moderate but strengthening. Unlike FMC’s vulnerable patent cliff, GitLab’s moat is architectural and community-driven.

Sources of Advantage:
GitLab’s single-application architecture creates powerful switching costs. Once an enterprise standardizes planning, source control, CI/CD, security scanning, and monitoring on one platform, migrating away becomes prohibitively expensive. This isn’t just feature bundling, it’s data gravity. The unified data store means all security vulnerabilities, performance metrics, and compliance artifacts live in one system, creating a powerful retention mechanism.

The Duo Agent Platform orchestrates AI agents that can autoclave security issues, suggest code fixes, and optimize pipelines based on contextual data competitors cannot access. This contextual advantage is sustainable as long as GitLab maintains its integrated architecture.

With 30 million registered users and transparent development processes, GitLab benefits from a global talent pool continuously improving the product. This creates a development velocity that proprietary-only competitors struggle to match. The community acts as both a top-of-funnel acquisition engine and a product innovation multiplier.

GitLab Dedicated, a single-tenant SaaS offering for regulated industries, provides a moat in government, financial services, and healthcare. While GitHub offers similar capabilities, GitLab’s security-first positioning and FedRAMP momentum create differentiation in the highest-value segments.

Pricing Power & Financial Momentum

Key takeaway of my analysis: GitLab’s financial trajectory reveals a company at an inflection point, with near-term growth deceleration masking exceptional unit economics and cash generation acceleration!

Revenue & Growth:
GitLab reported FY2025 revenue of $759.2 million, a robust 31% increase versus FY2024’s $579.2 million. However, the FY2026 guidance of $936-942 million (midpoint $939 million) implies growth deceleration to 23.7%, spooking growth investors. Q2 FY2026 delivered $236.0 million (29% YoY), beating consensus but confirming the slowdown trend.

More Focused Metrics:
Gross Margin: 88.8% in FY2025, maintaining ~88-90% across quarters. This is elite-tier SaaS economics, demonstrating pricing power and efficient infrastructure scaling. By comparison, Atlassian’s gross margin is 82.8%, and even Snowflake’s is lower.​

Non-GAAP Operating Margin: achieved 17% in Q2 FY2026, a dramatic swing from (22%) in Q2 FY2025. This 39-point improvement reflects both revenue scale and disciplined cost management. The FY2026 guidance implies ~12% operating margin, showing management’s confidence in profitable growth.

Free Cash Flow Margin: record 49% in Q2 FY2026, translating to $10.8 million in absolute terms. For the trailing twelve months, FCF was $35.7 million, a major reversal from historical cash burn. This proves GitLab can generate cash while growing +25%, a rare combination in software.​

Customer Metrics:

• Customers >$100K ARR: 1,229 (up 29% YoY)

• Customers >$5K ARR: 10,338 (up 11% YoY)

• Dollar-based net retention: 120% (down from 123% in FY2025, but still healthy!)

Liquidity & Solvency:
Cash Position: $420.3 million in cash and equivalents (Q2 FY2026) with no debt. This fortress balance sheet provides strategic optionality despite the stock price weakness.

Cash Flow Generation: Operating cash flow was $49.4 million in Q2 FY2026, up from negative territory in prior years. The company generated $35.7 million in free cash flow over the trailing twelve months, proving it has crossed the Rubicon from cash-burn to cash-generation.

Most compelling: GitLab’s Rule of 40 score is 72, (I think could add some detail on this because he knows best) (29% growth + 43% FCF margin), placing it in the top decile of software companies. This isn’t a distressed turnaround, it’s a high-quality business trading at distressed prices!

Competitive Landscape & Market Neglect

GitLab competes in a winner-take-most DevSecOps market dominated by well-funded platform giants: Microsoft’s GitHub, Atlassian’s Jira/Bitbucket suite, and emerging threats from JetBrains and cloud-native CI/CD tools.

Competitive Positioning:
GitLab’s strategic positioning emphasizes end-to-end integration and security-native architecture rather than competing as a point solution. While GitHub commands developer adoption through network effects and Copilot mindshare, GitLab wins in enterprise deals where security, compliance, and tool consolidation are paramount. Management’s decision to target Atlassian’s Jira server deprecation reflects pragmatic segmentation, capturing workflow-hungry enterprises rather than attacking GitHub head-on in the open-source community.

Market Neglect:
Despite recent share price weakness and executive turnover, GitLab receives substantial analyst coverage: approximately 25 sell-side analysts with price targets ranging from $44 (Barclays) to $80 (KeyBanc). The median target of ~$65 implies 50%+ upside from current levels. However, institutional ownership has thinned: BlackRock trimmed positions by 33.5% and ICONIQ by 39.18% in recent quarters, while retail sentiment has turned bearish on growth deceleration fears.​

Media coverage emphasizes near-term guidance misses and executive departures, with limited focus on the structural shift toward platform consolidation or the AI monetization potential. The combination of executive turnover, growth deceleration, and competitive FUD has created a vacuum of credibility that the company must now fill with execution. GitLab is not neglected but I think the market punish it too much despite growth, beating estimates and rising guidances. So I raise the score to 5.

Management ownership and recent insider transactions reveal concerning signals amid a leadership transition.

Insider Ownership: Approximately 5.2% of shares are held by executives and directors as of late 2025, with founder Sytse Sijbrandij holding 551,997 shares (down from much higher levels). This represents meaningful but declining personal exposure to shareholder value creation.

Recent Insider Activity: Data from 2024-2025 reveals substantial insider selling, not buying:

• Sytse Sijbrandij (Executive Chair & Founder): Sold 108,600 shares in August 2025 at $45.16/share (~$4.9 million), following a pattern of divestiture that reduced his stake by over 50% since IPO. Sales were executed via Rule 10b5-1 plans, but the scale raises questions about founder confidence.​

• Matthew Jacobson (Director): Sold $3.2 million in shares in March 2025​

Risk Asymmetry & Risks That Lurk

GitLab faces substantial near-term downside risks as we said, though longer-term optionality may justify patient capital deployment at compressed valuations.

The Downside Risks:
The dual departure of CEO Sijbrandij (health) and CFO Robins (opportunity) creates a leadership gap just as GitLab must accelerate AI monetization. Interim management may lack the strategic vision to compete with Microsoft’s AI arsenal. By the way, by the time I make a last check of this article, GitLab appointed Jessica Ross As Chief Financial Officer.

FY2026 guidance implies growth slowing to ~22%, approaching the “danger zone” where software multiples compress further. If FY2027 growth drops below 20%, the stock could re-rate to 4-5x sales, implying 30-40% downside from current levels.

GitHub Copilot is already generating hundreds of millions in ARR. If Microsoft bundles advanced DevOps capabilities into Azure at marginal cost, GitLab’s standalone value proposition weakens. The risk isn’t losing to GitHub—it’s becoming irrelevant as enterprises default to Microsoft’s ecosystem.

GitLab Duo adds $19/user/month for AI features. If adoption stalls or pricing power erodes due to open-source AI tools, the growth narrative collapses. The market is pricing in successful AI monetization; any disappointment will be punished severely.

The Upside Optionality:
Dollar-based net retention of 120% means existing customers expand 20% annually even without new logos. If GitLab can stabilize new customer acquisition, revenue reacceleration becomes mathematically inevitable.

The Duo Agent Platform positions GitLab as the orchestration layer for AI-driven software development. If agentic automation becomes standard practice, GitLab could capture $2-3 billion in incremental TAM, justifying a $15-20 billion enterprise value (vs. ~$7 billion today).

Government sector revenue is currently negligible. FedRAMP authorization could open a $500M+ annual revenue stream within 3-5 years, with premium pricing and 5+ year contract durations.

As Atlassian Jira server customers face forced migration, GitLab’s integrated offering could capture 20-30% of the displacement market, adding $100-150M in ARR over 18 months.

Conclusion

GitLab represents a different paradox than FMC that we analyzed last week: a high-quality, high-margin, cash-generating software platform currently navigating a crisis of confidence rather than a crisis of fundamentals. The stock’s 30%+ decline from highs, compressed valuation at 6x sales, and record cash flow margins create conditions of skepticism bordering on neglect.

However, GitLab is not a turnaround story, it’s a prove-it story. The company must demonstrate that its AI monetization strategy can reaccelerate growth, that executive transitions won’t derail execution, and that its platform integration moat can withstand Microsoft’s bundling assault. The financial metrics are pristine: 89% gross margins, 49% free cash flow margins, and a Rule of 40 score of 72 place GitLab in the elite tier of software companies.

For patient, high-conviction investors comfortable with execution risk and competitive uncertainty, GitLab offers compelling optionality at a reasonable price. The company’s single-platform architecture, security-native positioning, and AI agent orchestration capabilities position it to benefit from secular trends in software automation and tool consolidation. But the margin of safety is thinner than the valuation multiple suggests, competitive threats are real, and execution missteps could lead to further multiple compression.

The data is clear: GitLab has stumbled on perception, not performance. The question is whether new leadership can rekindle growth optimism, or whether competitive gravity will relegate GitLab to a niche enterprise player while GitHub captures the developer future. We suspect successful AI monetization is more likely than obsolescence, but the path forward demands flawless execution and investor patience.

• My “high‑risk, high‑reward” label still applies IMO, but the risk skew has improved: Kraken is now consistently profitable at the EBITDA level, has positive net income on a trailing basis, and is funding growth from a cash‑rich balance sheet rather than hoping for future raises.​

• Execution risk has shifted from “can they get to scale and win reference contracts?” to “can they convert a CAD 2B pipeline into sustained cash flow 2025–2027 while integrating 3D at Depth and ramping new capacity (Nova Scotia batteries, Rhode Island) without margin slippage?”.​

In short, everything I laid out in late 2024 (batteries as crown jewel, UUV defense wave, services pivot, M&A‑driven stack build‑out) is playing out, but with harder data: higher realized margins, larger guided scale, a far stronger balance sheet, and the 3D at Depth deal consummated and contributing.
